I have the very basic Sync 3 model radio (little screen) and I'm interested in upgrading to something android auto/appl carplay compatible that can display navigation. But I'd like to keep full functionality after Ford Sync3, steering wheel buttons, etc.

Is that possible without swapping out for a OEM stereo?

Some have already tried, done it and post it here, with varying degrees of success. What I gathered is that there is need for some sort of adapter that is not cheap, besides the new head. I too, have the sync 3 with the tiny screen. Lemme see if I can find the post(s)

Link one is another thread on radio replacements, with some decent links.
Link two is a link to the Linkswell radio. I've heard good things about this. It does tell you what is and is not retained for options.

Do you have the 4" or 8" radio?

Crutchfield usually sells the adaptors needed, I did this with my F150, the adaptor if I recall was pretty much plug and play. They usually do some kind of deal when buying everything all at once and provide detailed installation instructions.

I'm split between shelling out the big money for the OE or seeing if I can put together something that accomplishes the same thing for less.

This site: https://www.4dtech.com/ sells remanufactured OEM components decent pricing. I added the Factory Nav Module to my system with ease.

As stated above, there's a wide range of options and approaches. As much as I would prefer OEM 8", the price is just too high for me.

I've read some horror stories with the massive vertical tablet style ones (a lot of F150 owners have done this conversion), and it's still over $1k.

Price point is very similar to running one of the Pioneer headunits + Maestro connector kit, but looks very close to OEM and it's running android. This model for our Ranger isn't as popular, but it's very common with 2010s Mustangs. Lots of good reviews on Reddit + Youtube for it.
